Why most PandaDoc implementations stall

How to implement PandaDoc in 8 steps

This is the process we run on every build, whether the team is going from Word documents to a first PandaDoc setup or rescuing a stalled one. Each step ends with the trap we see most often, taken from real discovery calls.

    Scope the system before you touch the tool

    List every document your sales process produces: proposals, quotes, contracts, order forms, renewals. For each one, note who creates it, where its data lives today, and how long it takes. Then set one number as your success metric: minutes from "client says yes to a call" to "document sent". Everything you configure later either moves that number or is decoration.

    Where teams get stuck

    Teams open PandaDoc and start building a template on day one, with no map of documents, owners, or data sources. Three weeks later they have one nice template and no system. In the 129 sales calls we analysed, manual creation time was the top pain in 82. Scope against that number first.

    Choose the right plan and workspace structure

    Match the plan to the features your scope actually needs: approval workflows, CPQ pricing tables, API access, and CRM integrations sit on different tiers, and an under-bought plan stalls the rollout mid-build. Then set up your workspace: users, roles, and permissions that mirror how your team really sells, so reps can send but only the right people can edit templates or approve discounts.

    Where teams get stuck

    Two traps. Buying the cheapest plan and discovering the integration you need is not on it, or giving everyone admin rights and watching template quality drift within a month. Lock template editing down from day one.

    Build the template library

    This is where implementation is won or lost. Rebuild your two or three highest-volume documents as native PandaDoc templates: brand fonts and colours, a content library of reusable blocks, variables for every field that changes per deal, and conditional sections that appear only when relevant. The test is simple: a new rep should produce an on-brand, correctly priced document without editing anything except deal specifics.

    Where teams get stuck

    Importing the old Word document as a PDF background and typing over it. It looks fine in week one and breaks the first time pricing or branding changes. Native blocks and variables are slower to build and the entire point.

    Load your catalog and pricing rules

    Move products, tiers, and pricing out of spreadsheets and into the catalog, then let pricing tables do the maths: quantities, discounts with limits, optional line items the client can select, and tax handled by rule rather than by memory. If your pricing has real complexity, multi-year terms, regional tax, margin floors, this is CPQ territory and worth doing properly.

    Where teams get stuck

    Leaving pricing in a shared spreadsheet, or in one person's memory. Error fear shows up in a quarter of our discovery calls. One drone distributor was calculating provincial tax by hand on every quote; eight CPQ rules now set the rate and ERP codes automatically, and the errors stopped.

    Connect your CRM properly

    The integration is what turns PandaDoc from a nicer editor into a proposal system. Map deal, contact, and company fields to template variables so documents are created from the CRM record, pre-filled, in the tool your reps already live in. Then wire status back the other way: sent, viewed, and signed should update the deal without anyone typing. We build this two-way sync for HubSpot, Salesforce, Pipedrive, monday.com, and Attio.

    Where teams get stuck

    Installing the native integration and stopping at "connected". Unmapped fields mean reps still copy-paste, which means errors, which means reps quietly go back to Word. Map every variable, then delete the manual route.

    Wire approvals, signing order, and workflows

    Codify the rules you currently enforce by chasing people: discounts above a threshold route to a manager, contracts route to whoever must counter-sign, reminders chase the client so your reps do not have to. Set signing order, payment collection if you take deposits, and renewal reminders for anything with a term.

    Where teams get stuck

    Approval rules that model the org chart instead of the risk. If every document needs sign-off, approvals become the new bottleneck and you have rebuilt the founder dependency you were trying to remove. Gate exceptions, not routine deals.

    Train the team and remove the old route

    Run role-based training: reps learn create-and-send, managers learn approvals and reporting, one owner learns template administration. Set a first-week target of every rep sending at least one real document. Then, crucially, retire the old way: archive the Word templates and make PandaDoc the only path from CRM to client.

    Where teams get stuck

    Adoption dies from optionality, not difficulty. If the old PowerPoint still works, the team under deadline will use it. The builds that stick are the ones where the founder no longer needs to be involved and the old route no longer exists.

    Measure, iterate, and keep it alive

    Watch four numbers monthly: minutes per document, documents sent, time-to-sign, and close rate on sent documents. Review which templates and content blocks appear in won deals and prune the rest. Your pricing, branding, and team will change; the system should absorb those changes in hours, not stall for another quarter.

    Where teams get stuck

    Treating go-live as finished. A proposal system is sales infrastructure: unowned, it drifts back to chaos in about six months. Name an owner, or keep a partner on retainer to iterate as you grow.

How long does it take?

Two to six weeks for most teams. A template library with CRM sync for a small sales team sits at the faster end. CPQ with pricing rules, approval routing, and ERP handoffs takes longer. Rushing step 3 or step 5 to hit a date is how implementations end up back on this page a year later.
